The restaurant operators taking share in 2026 are not the ones running the most aggressive promotions. They are the ones running the most consistent operations, shift after shift, location after location.

That gap is easy to hide in a slow month. November and December make it visible.

Holiday traffic changes shape

Most operators plan for holiday season as a volume problem. More guests, so more staff. That framing misses what actually breaks.

Holiday traffic arrives in groups. A family of five stopping between shopping errands generates more volume in a single sitting than three solo orders, and they stay longer while they do it. Tables turn more slowly. Trays stack. The bin by the drink station fills at a rate that has nothing to do with your normal Tuesday pattern.

It also arrives at unfamiliar hours. School is out. Shopping trips replace commutes. The lunch rush you have staffed around for years softens while a 3pm window you never plan for gets busy. One gets a surge that starts the Friday after Thanksgiving and runs through Christmas Eve. The other goes quiet as offices empty out. The practical takeaway is that planning has to happen at the store level, and it has to happen early. The recommended horizon is eight to twelve weeks ahead of the peak, which puts the decision window in early October.
